Nobody gets promoted for being the hardest to replace.
Above a certain level, promotions stop being a reward for output. They become a decision about risk — can leadership picture you in that seat, in front of that board, making that call?
That decision happens in rooms you're not in, on signals nobody ever explained to you. So the same pattern repeats:
- You deliver more than the person who got the role — and still hear "not this cycle."
- The feedback is too vague to act on: more visibility, more strategic, more presence.
- Someone with better packaging moves up, and everyone agrees they "just looked ready."

Talent reviews. Succession discussions. Hundreds of them. I watched Directors get quietly sorted into "reliable" and "ready" — and almost none of them ever found out which list they were on, or why.
